How much does AI automation cost a business?

“How much will AI cost us?” gets two unhelpful answers: “almost nothing” from people selling a subscription, and “it depends” from everyone else. The honest answer is that most small businesses can get real hours back for tens of dollars a month per person, not thousands, as long as they build on software they already pay for. Here’s where the money actually goes.

The four things you pay for

On top of these is the one-off cost of setting it up, in your time or a consultant’s. We cover that below.

1. AI assistants

You rarely need a paid seat for everyone. Buy one for the people who spend their day in email and documents, and let the rest use a free tier on their work account. Our comparison of ChatGPT, Copilot and Claude helps you pick.

2. Automations

Automations are what turn an AI draft into finished work: the quote saved and emailed, the reminder sent, the spreadsheet updated.

• On Microsoft 365: Power Automate flows that use the everyday apps (Outlook, Teams, SharePoint, OneDrive, Excel, Forms, Approvals) are included in Microsoft 365 business plans, with no charge per run. Premium steps, such as connecting to outside systems or filling in Word templates, need Power Automate Premium at $15 per user per month, paid yearly.
• Without Microsoft 365: tools like Zapier connect thousands of apps. Zapier’s Pro plan starts at $19.99 a month billed yearly for 750 tasks.

3. Agents and AI steps

This is the part that worries owners most and usually costs least. Microsoft bills it in Copilot Credits at $0.01 each:

• An agent that answers from your documents costs nothing extra for staff with a paid Copilot seat. For staff without one, an answer that searches your files costs about $0.12.
• An AI agent in Copilot Studio that takes a request and saves a record typically costs $0.10 to $0.20 a conversation, by our estimate.
• An AI step in a flow, such as reading an email and pulling out the order, costs about $0.02 per 1,000 tokens (roughly 750 words).

ChatGPT and Claude have their own developer and automation pricing, also per use. Either way, a few hundred AI steps a month is usually a few dollars.

4. Outside AI services

Some jobs are best handed to a service built for them. The most common is answering the phone:

• AI receptionists start around $29 to $49 a month for a few hundred minutes.
• Human answering services start around $250 a month for 50 minutes.

Two example budgets

Both are for a five-person service business that wants AI to draft estimates, answer common questions and stop missing calls.

The setup cost

The subscriptions are the small part. The bigger cost is the time to set things up well: gathering your past documents, writing the instructions, building and testing the automations, and training the team. Is it worth it?

A simple test: hours saved per month × what an hour of that person’s time is worth, against the monthly cost.

Say a Copilot seat saves your office manager five hours a month drafting quotes and replies, and an hour of their time is worth $30 to the business. That’s $150 of time back for a $18 seat. If a tool can’t show at least that kind of return within a couple of months, drop it or change how you use it.
